Business Operations Diagnostic & Process Redesign

A cross-industry operating model for diagnosing workflow failure, redesigning handoffs, and making execution measurable.

Tools and methods

Business scenario

A growing B2B services company has expanded faster than its operating model. Sales, delivery, finance, and leadership rely on separate trackers and informal handoffs, making ownership and status difficult to see.

Problem and constraints

The simulation examines missing intake criteria, implicit ownership, disconnected status records, late commercial validation, and inconsistent escalation. The future state must work without replacing the entire technology stack.

Diagnostic approach

The diagnostic reviews demand, flow, ownership, control, and visibility through simulated stakeholder interviews, tracker reviews, work-sample tracing, SOP review, and exception analysis.

Key findings

  • Incomplete intake allows weakly defined work into the system.
  • Handoffs lack acceptance criteria and accountable next-stage owners.
  • Finance and leadership receive late or manually reconciled information.
  • The primary root cause is missing operating governance rather than the technology itself.

Designed future state

A six-stage model governs intake, qualification, scoping, acceptance, launch, and monitoring. Each stage has an explicit control point, supported by decision rights and handoff criteria.

Governance and measures

The design uses accountable owners, acceptance gates, exception clocks, governed timestamps, and management review. Proposed measures include intake completeness, ownership coverage, first-pass handoff acceptance, stage cycle time, exception aging, and reporting-reconciliation effort.

Proposed implementation roadmap

The 90-day roadmap sequences alignment, operating design, a controlled pilot, and cohort-based scaling. It is a proposed implementation sequence, not evidence that implementation occurred.

Artifacts and limitations

The PDF includes a diagnostic method, current-state map, bottleneck scorecard, future-state workflow, decision-rights matrix, measurement model, and roadmap. Every company detail, diagnosis, baseline, target, and projected benefit is synthetic.
